How many leavers you actually need to hear

Operators ask for a number that will “be significant.” We do not sell that comfort. In a membership of a few thousand, six to ten conversations, chosen from people who left in the same cycle, usually surface repeating sentences. The twentieth call tends to add courtesy, not a new reason.

What we will not do is pad a brief with quotes from people who never picked up. Unanswered emails are a finding about your relationship with leavers, not a finding about why they left. The diagnostic should write that limit in the same paragraph as the reasons.

If you can only reach two people, we still work. We will not pretend those two speak for the cohort. Churn analytics without humility turns into folklore.
